Shards of Agony drop exclusively in Torment difficulties (World Tier 4 and above) in Diablo 4, making high-level endgame progression essential before farming begins.​

Primary Location: Grigoire

Head to the Hall of the Penitent in the eastern Dindai Flats region of Kehjistan to face Grigoire, the Galvanic Saint—this is the most reliable source. Summon him at the altar using 5 Living Steel (or 12 for his hoard in later seasons), earned from Helltide Tortured Gifts costing 300 Aberrant Cinders each, and only the altar activator receives the Shard drop. Grigoire appears at level 75+ in Torment I, with lightning attacks that demand resistance gear for efficient clears.​

Echo of Varshan in the Malignant Burrow (Hawezar's Writhing Mire) yields Shards via his hoard opened with 12 Malignant Hearts, accessible after Whispers of the Dead caches, though drop rates are lower than Grigoire. World Bosses in Torment difficulties offer random Shard drops during their hourly events across Sanctuary zones. Additional chances appear in Undercity of Kurast runs using Tribute of Titans (farmed from Nightmare Dungeons or Infernal Hordes) or from defeating Grotesque Debtors.​

Torment Access Requirements

Unlock Torment difficulties by completing Pit of the Artificers tiers: Tier 10 for Torment 1, Tier 25 for Torment 2, and higher for subsequent levels, starting from level 60 in Cerrigar. Gaping Crevasse (Duriel's lair) only spawns on the map in Torment modes, confirming all Shard-related activities scale to these tiers. Prioritize Torment I or above for optimal drop rates on Grigoire's hoard.
